How a Large Academic Medical Center Aligned KPIs Across a Growing Health System

Challenge
A large academic Medical Center has been acquiring community hospitals, ambulatory clinics, and surgery centers over the past three years. Initially, they intended to only expand reporting capabilities and brought on eight BI developer consultants and a full-time project manager (PM) to replicate the reporting system of the Medical Center for the new acquisitions. However, as we engaged with stakeholders and reviewed existing processes, it became evident that acquired organizations had unique needs not fully addressed by simply replicating the medical center’s reporting.
Solution
Client leadership partnered with Pivot Point to conduct a comprehensive strategic evaluation. This process clarified the true needs and uncovered gaps in the original scope. By analyzing data across the distinct workflows of each community hospital, the team identified meaningful variations from the medical center. Based on these insights, it became clear that a more tailored approach was required to meet the specific needs of the community hospitals. The solution also included restructuring the team and bringing in additional expertise to support successful execution.
The primary expansion and scope included integrating community hospital data for multiple EHRs into the enterprise data warehouse (EDW) and into existing KPIs and dashboards in the client’s homegrown online data portal. We created organizational definitions whenever possible to create a single version of the truth and reduce potential confusion and maintenance burden. Where this was not possible, we developed customized reporting and exact solutions to address specific operational metrics, regulatory requirements, and clinical outcomes unique to community hospitals.
